選擇【自虐】,是創業者最要命的失敗源頭

許多預備創業的人,或是剛創業而不得章法的人,經常整天自我安慰:【只要我堅持努力,一定會看到光明】、【天將降大任於斯人也】、【不經一番寒徹骨,那得梅花撲鼻香】,總是非要勵志把自己與家人折騰到不行的心理!
殊不知,這就是你創業失敗的最要命源頭!!
要成功創業,必須要有一個基本要件:就是你必須要有【智慧】!
智慧,是選擇的能力。
你非要選擇如神風特攻隊,以自殺為榮,沒有人能夠救得了你。
成功的創業者,會先鍛煉自己,讓自己充滿吸引力,讓人才、人脈、資源、資金都來選擇你。
成功的創業者,會具有選擇以最少代價,獲得最大成功的能力。
成功的創業者,會懂得養足精力,敏銳觀察,選擇最佳時機,奮力一撲而上,獲得最佳戰利。
成功的創業者,懂得適時放棄,調整轉進,選擇另外一個更具成功機會的目標。
選擇的能力,是創業的第一門功課。

讓我們也關心能夠長期成長的大公司

近年來,無論在社會面、政治面,都充斥一種鼓勵與支持年輕人創業的氛圍。輿論認為,通過年輕人的創業,可以帶來經濟更高的成長,帶來更多的就業機會。 然而,這是事實嗎?
不必經過實際的調查,在我們的生活與交友經驗中,我們自己就能夠認知,多數的新創企業不僅失敗機率高,同時初期的成長速度緩慢,能夠聘用的員工人數也是很少的。新創企業必須邁過許多的坎坷,才能擺脫慘烈的競爭,掌握到經營的訣竅,開始進入真正的成長期。
相對的,一家有了10年以上經歷的中大型公司,卻開始邁向高速成長,他們開始快速擴充,開始大量招募員工。更重要的,他們開始顯露出堅強的創新能力。在他們之中,出現許多的內部創業,乃至於成立子公司、分公司的佈局,形成另外一種具有穩定基礎,能夠獲得母公司支持,風險較低的創業風潮。

  • 想像你希望帶給客戶什麼價值。
  • 寫下所有你熱愛你的產品或服務的理由。
  • 告訴其他人你為什麼要經營或是從事這個事業。
  • 想像你的事業在5年後會成為什麼(即使它可能是不實際的)。
  • 閱讀一些勵志書籍、博客、以及一些討論中小企業主創業的故事。
  • 花些時間去健身。
如此,你將會拾回熱情,熱愛你的事業。你將真切體認到你的公司將如何承受你預備面對的風險,你會明白應該如何與你的客戶互動,你可以感受到你將如何透過你的熱情而為公司與你自己帶來收入。

Get back your enthusiasm. -

以佛家【八識】經營事業

佛家有【八識】之說,前五識是:【眼、耳、口、鼻、身】,是人體器官可以感知的。第六識是【心】,用心感知世界。第七識是【我】,放下執著,洞察大千世界。第八識是【善、惡、空】境。
經營事業,服務大眾,可以從參透八識來做。
成功的業務,可以從前五識做起。
服務客戶,帶領員工成長,讓家人放心,要能將心比心。
創業,要能反觀自我,放下執著。不想過去,不看未來,不計個人得失,只做當下。
成就偉大事業,以善念為斷。
至於空境,我迄今尚未參透!

從【大學】學習創業之道


【大學】原文: 
大學之道,在明明德,在親民,在止於至善。 知止而後有定;定而後能靜;靜而後能安;安而後能慮;慮而後能得。物有本末,事有終始。知所先後,則近道矣。古之欲明明德於天下者,先治其國;欲治其國者,先齊其家;欲齊其家者,先修其身;欲修其身者,先正其心;欲正其心者,先誠其意;欲誠其意者,先致其知;致知在格物。物格而後知至;知至而後意誠;意誠而後心正;心正而後身修;身修而後家齊;家齊而後國治;國治而後天下平。自天子以至於庶人,壹是皆以修身為本。其本亂而未治者,否矣。其所厚者薄,而其所薄者厚,未之有也! 

一年前,上海的中間道網站採訪我,在採訪即將結束時,問了我最喜歡的一本書是什麼,我回答是【大學】。這是我父親從小要我習讀背誦的。到了初中,每每背誦起大學,胸臆中充滿的是向外發展的治國平天下的抱負。到了高中,能夠開始領略格物致知,誠意正心至修身的內在功夫。到了大學,更進一步感受到天地人的宇宙一體觀,開始進入哲學思想的境界了。30歲左右,我有幸開始練習內功,在師傅給我打通任督後,長期積累的思想,頓然讓我很快進入頭腦清明、不僅小周天運行通暢,而且周身感覺罡氣護身。可惜,後來人生遇到一些挫折,情緒混亂,導致氣息淤塞,失去了這樣的功夫。40歲左右,開始創業,才深切領會了從出世到入世修為的道理。

創業,可以看成是一個治國的階段。向外,終極目標在於平天下,實現理想。要能夠治國,你必須先會齊家,並且從修身做起。也就是說,你必須先修煉好自己,才能建立一個團隊,沒有團隊,何從實現建立事業,服務天下?

我常說,創業的步驟是:【搭班子,定戰略,帶好團隊】。找到夥伴,搭好班子是第一步。 

然而,現實的狀況是,許多人不容易一開始就找到理想的合夥人,而常常是獨資建立事業,招募幾名員工,選拔其中1~2名擔任副手。無論如何,你是從建立自己的班子開始。 

作為領導者,你就必須知道別人如何看待你。要人家追隨你,你就要學會關切他的需要。拙作【老闆,你是如何看待我的?】就是要讓你學會理解他人的重要性。 

而要會讀出人心與人性,你必須先會自省,有同理心,才能領導他人。 

更深入的說,你必須明白事物的基本道理,也就是格物的功夫。

不明白事情的道理,就是本末倒置!

格局

一個能夠經營十萬營業額的公司,應該和營業額百萬的公司來往;
一個能夠經營千萬營業額的公司,應該和營業額上億的公司來往。
如此,小公司才能看到更大的格局!
 然而,小公司應該思考,如何才能賺到比大公司多數倍的毛利率!!

In this way, small companies can see a bigger picture!

面臨蕭條,更應該重視企業文化

面臨企業經營狀況下滑,許多企業領導者縮緊發條,嚴厲控制組織,以及關注新的策略。
然而,當組織面臨困難時,你應該優先建立起可以支持策略發展的企業文化。告訴員工他們為什麼應該關注客戶,以及在企業緊縮編制,以及做某些妥協時,應該如何維持事業發展。
在面臨蕭條時,不要讓自己故意對競爭視而不見,掩耳盜鈴,這樣只會讓員工更失去信心。你應該在這個艱困的時期,緊密團結員工,讓大家有一家人的感覺。這些內容可能是價值觀、願景、或是共同分享的情緒。讓對這些大家有共同感受的內容結合起來,成為一個真正的團隊。如此生意的機會才會產生

Facing depression, we should pay more attention to corporate culture

確保你的員工誠實

你很難預期所有的員工都會彼此相安無事,不爭吵。同樣的,你若不做溝通與管理,他們也不一定會全心對公司誠實。你必須制定一些規範與原則。
  1. 企業使命。一個精心設計的企業聲明能夠讓所有的員工作為共同追求與遵守的圭臬。你應該確保每位員工都能夠充分了解,并讓他們經常討論、溝通,成為他們的信仰。
  2. 價值內容。我們指的不是一般性的個人道德理念與規範,而是在商業上實際的價值,包含員工的行為如何能夠創造出對客戶、對供應商、對同事、對社會、對股東能夠產生的價值。這樣的很實際的價值形式,與績效評估,能夠讓員工知道具體的方向,避免發生錯誤,讓公司產生商譽或實質的損失。
  3. 企業文化。在管理企業文化上,關鍵不在如何弘揚正面的願景與提升員工士氣。相反的,你必須清楚的讓員工知道公司的底線或是忌諱,例如洩露公司機密、行賄收賄、破壞團結、不遵守紀律,等等。

  2. Value content. We refer not to general personal ethics and norms, but to the actual value in business, including how employees' behavior can create value to customers, suppliers, colleagues, society and shareholders. Such a very practical form of value, and performance evaluation, can let employees know the specific direction, avoid mistakes, let the company produce goodwill or substantial losses.
  3. Corporate culture. In the management of corporate culture, the key is not how to promote a positive vision and enhance staff morale. On the contrary, you must clearly let employees know the company's bottom line or taboos, such as disclosure of company secrets, bribery, disruption of unity, non-compliance with discipline, and so on.

友誼可以提升員工的參與程度

最近在探討一些企業文化中,經常可以聽到鼓吹員工的參與。然而,實際上的成功故事卻很有限。所以,企業應該如何做? 
讓員工可以在辦公室裡找到他喜愛的朋友,是一個方式。根據調查研究,如此可以提高員工的滿意度達到50%。他會更樂意在工作上,更感到工作帶來的快樂。 
但是,公司也是必須採取一些行動來促成這樣的氛圍發生,例如,老闆應該帶頭鼓勵,讓團隊工作的文化深植到企業文化中。 
當然,企業可以辦理一些員工交流活動,福利計畫,社區關懷等活動。但是,沒有什麼比員工能夠以經由他們之間的團隊努力,讓企業能夠成功銷售其商品或服務,讓員工感到更驕傲的了。

杜絕單兵英雄文化

如果你把事情做好了,公司裡其他每個人也能夠把他的事情做好,是不是很棒啊?!
錯,企業中,不是要求每個人表現個別的英雄主義,而是要求集體作戰,大家要合作,協作,共同把任務完成。
作為主管,你要注意不要在你的主管範圍內,發生有人坐在窗邊、或是躲在某個角落,整天獨自一人工作。更要防止有人認為他有特權,可以遺世獨立。
每個人都不僅要把自己的事情做好,也要對別人的成敗負起協作的責任。
你可以定期召開部門會議,讓大家分享他的工作發現,以及提出他在協作上的需求,讓大家用集體智慧來解決問題。
當某人找到問題,或是有解決問題的創見,要給予積極鼓勵,並且讓團隊成員一起分享好的成就。
Eliminating the Hero Culture of Soldiers
If you do a good job, everyone else in the company can do a good job of his business, is it great?!?

價值體系的實施

價值,不在你做好今天的工作,而在於你能夠洞察未來的需求,發展未來成長的能力。

在挖掘未來的需要後,你必須發展出一套價值體系。

以下,是我公司的價值體系:


在公司層面,我們必須洞察市場未來的需求,提出網秀的價值體系。(這部分,我後續會提出規劃,並與各部門主管討論擬定。)

作為一個公司的部門,也有必要在瞭解公司所規劃的價值,依部門功能,建立起各部門的價值體系。

以下,是以我所理解的價值體系,轉化為部門層級的操作概念: 
  1. 價值主張。各部門理解你所需要服務的物件(包含客戶、協作夥伴、老闆、員工、上下游其他作業部門),以及他們提出的未來需求,考量你部門的資源與能力,擬定你預備發展的新價值。例如,電子商務發展部提出:讓客戶具有多樣選擇的電子商務產品,以及輕便使用、容易擴充升級的系統。價值主張,必須站在你所服務物件所期待的價值來擬定,而不是以你的本位來發展。
  2.  價值固化。在選定好你的價值主張後,你必須將它轉化為可以具體實施的作業目標。例如,我們的電子商務產品,究竟有多少款,各款的功能究竟有哪些,其中的差異是如何的。將具體要發展的目標擬定清楚。
  3. 價值傳遞你所擬定的這些價值,如何實施與傳遞?例如,在什麼時間要完成什麼版本的電子商務產品?要如何表現出來?表現的品質與效能是如何的?
  4. 價值體驗。沒有被體驗過的價值、產品、服務,無法得知是否滿足客戶的需求。我們所發展的電子商務產品,應該以邀請誰參加測試?如何測試?如何控制測試條件與步驟?所需要的配套,例如使用者使用手冊是否齊備了?
  5. 價值回饋你必須建立一個回饋系統,記錄使用者回饋的意見,並分析問題所在,追蹤責任來源。再具以調整原來的價值主張。反復實施推動。

消除負面能量

任何組織、團隊,都存在著好的與壞的能量。作為老闆,你應該提升正面的能量還是消除負面的能量?兩者你都需要做。但是,研究顯示,負面的資訊、經驗,對團隊成員的衝擊,遠高於正面的能量。你最好盡力去除所有組織中存在的負面因素。
這代表,你必須拿掉會給組織成員感到挫折的障礙,或是保護你的團隊不會受到破壞性行為的影響。疑惑、懶惰、抱怨等情緒會很容易產生感染力,降低人們的積極性。你有責任讓大家恢復到陽光面。

Eliminating Negative Energy

Any organization or team has both good and bad energy. As a boss, should you boost positive energy or eliminate negative energy? You need to do both. However, research shows that negative information and experience have a greater impact on team members than positive energy. You'd better try your best to remove the negative factors in all organizations.

This means that you have to remove obstacles that frustrate members of the organization or protect your team from destructive behavior. Doubt, laziness, complaint and other emotions can easily produce appeal and reduce people's enthusiasm. It's your responsibility to get everyone back to the sunshine.
